Operating standard

Control without the corporate sludge.

Owner

The named customer success or account owner; until hired, the founder who owns the relationship.

Response

Welcome within one working day of handoff. Kickoff offered within three working days. Blockers acknowledged within four business hours.

Metric

Median time from signed customer to verified first value, segmented by customer type.

Why this exists

If nobody owns the process, the founder owns every emergency.

Purpose

Deliver the first promised outcome quickly and consistently so new customers understand the product, complete setup, and become active users.

When it applies

Use after a customer signs, pays, or is approved for a pilot until the agreed activation or first-value milestone is verified.

Required inputs

Do not start blind.

Signed scope and commercial terms
Customer goals and success metric
Stakeholders and technical contacts
Required data, access, and integrations
Target activation date
Exact steps

Trigger to outcome. No meeting required.

  1. 01

Review the sale, promised outcomes, scope, risks, and target date before contacting the customer.

  2. 02

Assign one customer owner and confirm the customer's executive, operational, and technical contacts.

  3. 03

Send a welcome message with the plan, responsibilities, required inputs, and kickoff options.

  4. 04

Run kickoff around the customer's workflow and success measure, not a generic product tour.

  5. 05

Complete account, data, user, integration, and security setup using tracked owners and deadlines.

  6. 06

Train the roles that perform the real workflow and provide the minimum useful documentation.

  7. 07

Verify first value using product data and customer confirmation.

  8. 08

Close onboarding with open items, support route, review cadence, and ownership transferred to steady-state success.

Decision and approval points

Authority must be explicit.

The account owner approves the onboarding plan.
Sales and delivery jointly approve any promise not present in the signed scope.
Security or engineering approves exceptional access and integration choices.
Escalation path

Know when to stop.

Escalate missing customer inputs, scope mismatch, security concerns, missed activation milestones, or stakeholder disengagement to the account owner and responsible founder.

Records to keep

If it is not recorded, it did not happen.

Sales handoff
Onboarding plan
Customer contacts and goals
Setup and training completion
Risks and decisions
First-value confirmation
Customize before use

Make the generic parts real.

✓Define first value for each customer segment.
✓List required setup inputs.
✓Set standard milestones and target times.
✓Create role-specific training links.
✓Define handoff to ongoing customer success.
Common startup mistakes

How teams break the process.

01

Starting with a product tour instead of the customer's outcome

02

Leaving sales promises invisible to delivery

03

Calling onboarding complete when setup is done but value is not

Write it before the expert leaves

Make the process executable.

Download it, assign the real owners, set the thresholds, and test it with someone who did not write it.
